AI. From ambition to production.

Enterprise AI consulting, from strategy to production.

You want AI in production, earning its place, not another pilot that stalls. Lumaris takes you from an agentic AI roadmap and operating model to AI running in your software lifecycle, principal-led across AI, data and cyber. Safety, evidence and guardrails are built in, so speed never costs you trust.

The AI moment

How do you get AI from pilot into production?

Most organisations are past the question of whether to use AI. The hard part is the next step: turning pilots and demos into systems that run in production, return something, and hold up to scrutiny.

Lumaris works in the gap between AI ambition and AI capability. We bring strategy, engineering and security under one roof, principal-led, so you move at the pace the business wants and to the standard the rules expect. Value first, with evidence and safety built in rather than bolted on.

AI adoption without speed is a competitor waiting to pass you. AI adoption without evidence is a decision no board will sign.
The AI portfolio

Four capabilities. One integrated AI practice.

Each capability stands alone. Together they take you from first experiment to production AI that keeps working, with safety and evidence throughout.

— 01

Strategy & Advisory

A practical plan you can fund and defend. Agentic AI assessments and roadmaps, AI operating models, technology and vendor advice, and enterprise AI advisory at board and executive level.

— 02

Systems Integration

AI in production, engineered to last. Architecture and system connections, AI-SDLC orchestration and guardrails, legacy enablement, AI agent hosting, and identity for people and software actors.

— 03

Operations & Enablement

AI that keeps working and people that use it. Delivery oversight, change management, monitoring, model management, testing and quality, and service operations.

— 04

Security & Compliance

The evidence and guardrails that let you move fast. Risk assessment, threat modelling, privacy and data protection, readiness for new rules, and audit support.

The rules we work to

Which AI rules apply to us in Australia?

AI adoption in Australia runs into a stack of overlapping rules, and it is consolidating fast. In July 2026 the government stood up a central Office of AI inside the Department of the Prime Minister and Cabinet to coordinate AI policy across every portfolio, and signalled a new set of Australian AI Standards. ISO 42001 sits at the core. Australia's AI Ethics Principles and the Voluntary AI Safety Standard apply locally, the Privacy Act covers personal data, and US and EU frameworks apply where they reach. Financial services and critical infrastructure add their own on top. We work to all of them, and track where the Office of AI takes them next, so you adopt with confidence rather than caution.
Outcomes, not deliverables

What do you actually get at the end?

Every engagement closes with artefacts your team can build on and your board can read on its own.

  • Agentic AI roadmap and sequenced backlog
  • Target AI operating model (teams, decision rights, funding, platform)
  • Reference architecture and runbooks for production AI and agents
  • AI-SDLC guardrail and evaluation pack wired into the pipeline
  • Identity model for people, services and agents
  • Shadow AI inventory, risk-tiered with owners
  • AI policy and oversight pack
  • Board-ready closing brief and 90-day roadmap
Three ways to engage

Three ways to engage. Sized to where you are today.

— 01Start with a question

A focused 4–8 week review

An agentic AI assessment, an operating-model or architecture review, or a readiness check. Fixed scope, price, end date.

  • Best when you know something needs to happen but aren't yet certain what
  • Board-ready closing brief
  • Prioritised fix-list and roadmap
  • Defined scope, fixed fee
— 02Start with a programme

A defined 8–12 week implementation

Getting AI into production: AI-SDLC orchestration and guardrails, a secure AI agent rollout, or a data and platform uplift.

  • Best when the answer is clear and the work is to make it real
  • Reference architecture and runbooks
  • Identity, safeguards, and monitoring
  • Hand-over with continued support
— 03Start with advice

Enterprise AI advisory on retainer

A senior hand for leaders working through AI strategy, operating model, vendor selection, delivery calls, and the rules.

  • Best when you need a trusted hand over time
  • Board-ready risk briefings
  • Independent vendor and platform reviews
  • AI risk lead, fractional
Packaged AI engagements

Ten ways to scope an AI engagement.

Standardised forms our AI work takes. Each is scoped and sized to deliver measurable outcomes, designed as a complete engagement in its own right and a natural step into deeper support where needed.

01

Agentic AI Assessment & Roadmaps

Where agentic AI can earn its place, what it will take, and a sequenced roadmap you can fund. Opportunity, feasibility and readiness in one view.

02

AI Operating Models

How your organisation runs AI as a capability, not a run of pilots: teams, decision rights, funding, platform, and the operating rhythm that makes it repeatable.

6–10 wks
03

AI-SDLC Orchestration & Guardrails

AI woven through your software lifecycle: orchestration across tools and agents, with evaluation, policy and guardrails enforced in the pipeline, so speed never outruns safety.

6–12 wks
04

Data Foundations for AI

The data work that makes AI actually work: classification, quality, lineage, and consent.

05

Secure AI Agent Deployment

Take an AI agent to production without opening a hole in your environment.

6–10 wks
06

AI Identity

Identity, access and accountability for the agents acting on your behalf.

07

AI Security

AI threat assessments that find where you're exposed, AI compliance mapped to the rules that apply to you, and AI security management that keeps controls working after go-live.
